Legacy Software Modernization Without Downtime

Legacy software modernization is the work of bringing an old but business-critical system — its code, data, hosting and integrations — onto a stack you can hire for, secure and extend, without stopping the business that runs on it. We do it for clinical, practice-management and back-office software in healthcare and other regulated sectors: C#/.NET Framework, Java, ASP.NET, Ruby on Rails, PHP/Laravel and desktop-era applications rebuilt for the cloud, FHIR and AI, with your HIPAA posture kept intact.

GET A 3-DAY ASSESSMENT

Signs it's time to modernize

Most systems don't fail loudly. They get slower to change until the business works around them. If three of these sound familiar, an assessment pays for itself.

The framework is end-of-life

.NET Framework, AngularJS, PHP 5/7, Java 8, Rails 5, Python 2 or Windows Server 2012 no longer get security fixes — and your next audit, cyber-insurance renewal or BAA review will ask about it.

Releases take months

Every change needs a full regression pass because there are no automated tests, and one shared database means a billing fix can break scheduling.

Only one person understands it

The original developer has left or is leaving, the documentation is the code, and onboarding anyone new takes a quarter.

Integrations are dead ends

The EHR, lab, payer or payment partner now wants FHIR, OAuth 2.0 or webhooks, and your system only knows HL7 v2 files, SOAP or nightly CSV exports.

It only runs on one box

A single on-premises server with manual backups, no staging environment and a restore procedure nobody has rehearsed.

You can't add what customers ask for

Mobile access, a patient or client portal, reporting, AI-assisted workflows — all blocked by an architecture that was never built for them.

Legacy system modernization services we offer

Scoped as one engagement or as separate steps — assessment first, so you decide the path with real numbers instead of a sales estimate.

A fixed-scope, three-business-day review of one application: code and dependency inventory, data model and PHI flows, integrations, hosting and security findings, then a ranked roadmap with the recommended approach (encapsulate, rehost, replatform, refactor, rearchitect or rebuild), effort ranges and the risks we would plan around. You own the document whether or not you continue with us.

Which approach fits your system?

The industry's six 'R's are a menu, not a ladder. Most single-application projects combine two of them — for example rehosting first to clear a security finding, then refactoring the modules that change most. The assessment tells you which, and in what order.

Encapsulate

Wrap the existing system in an API; change nothing inside.

Best when
The core logic is correct and stable but new apps or partners need to integrate now.
Typical duration
3–8 weeks
Risk
Low

Rehost

Move it as-is to managed cloud infrastructure.

Best when
The hosting, backups or OS are the problem, not the code — or an audit deadline is close.
Typical duration
2–6 weeks
Risk
Low

Replatform

Move it with targeted changes: managed database, containers, CI/CD.

Best when
You want cloud reliability and cost control without touching business logic yet.
Typical duration
1–3 months
Risk
Low–medium

Refactor

Restructure the code and tests without changing what it does.

Best when
Changes are slow and risky, the stack is still supported, and the data model is sound.
Typical duration
3–6 months
Risk
Medium

Rearchitect

Split the monolith into services, new front end, new integration layer.

Best when
Scaling, multi-tenancy, mobile or AI features are blocked by the current structure.
Typical duration
4–9 months
Risk
Medium–high

Rebuild

Re-implement on a modern stack, migrating the data.

Best when
The framework is unsupported, the code is unmaintainable, or the business process itself has changed.
Typical duration
5–12 months
Risk
High — mitigated by parallel running

Legacy stacks we take on — and what they become

We name the old stacks because that is where the real work is. Every source listed here is something we have assessed, migrated or wrapped; every target is what we build new systems on.

Legacy sources

Languages, frameworks and platforms we modernize from.

C# / .NET Framework, ASP.NET WebForms & MVC 5, WCF

Migrated to .NET 8/10 and ASP.NET Core, or wrapped with an API layer first.

Java 6–8, Spring 3/4, JSF, Struts

Moved to current Java LTS and Spring Boot with containerised deployment.

Ruby on Rails 3–5

Upgraded to Rails 7 with test coverage added before the version jumps.

PHP 5/7, Laravel 5, CodeIgniter, Classic ASP, ColdFusion

Rebuilt on PHP 8 / Laravel 11 or replaced with Node.js or Python services.

AngularJS, jQuery, Knockout, Backbone front ends

Replaced screen by screen with React or Next.js behind the same URLs.

VB6, MS Access, Delphi, FoxPro, WinForms

Rebuilt as web applications on PostgreSQL with role-based access.

SQL Server 2008–2014, Oracle 11g, MySQL 5, Access databases

Migrated to managed PostgreSQL or Azure SQL with reconciliation reports.

HL7 v2 file drops, SOAP services, nightly CSV exports

Re-platformed on FHIR R4 APIs and an integration engine.

Modern targets

The stack the modernized system runs on.

.NET 8/10, Node.js, Python (FastAPI), Java 21

Supported runtimes with security updates for years, not months.

React / Next.js

Accessible, responsive front ends that work on phones and tablets.

PostgreSQL, Azure SQL, MongoDB Atlas

Managed, encrypted, point-in-time recoverable databases.

Docker, Kubernetes, Terraform, GitHub Actions

Reproducible environments and one-click rollbacks.

AWS and Azure (HIPAA-eligible services)

Deployed with infrastructure as code and a signed BAA where PHI is involved.

FHIR R4, REST, GraphQL, Mirth Connect

Documented, versioned interfaces that partners can integrate against.

RAG pipelines and AI agents

Built on the modernized data layer with access control and audit trails.

Observability: Prometheus, Grafana, Sentry

You see problems before users report them.

How we keep it safe

The engineering practices that make modernization boring — in the good way.

Characterization tests first

We record how the old system behaves before changing it, so parity is measured, not assumed.

Strangler-fig delivery

New modules go live beside the old ones; traffic moves one workflow at a time.

Parallel run & reconciliation

Old and new run together on real data; differences are reported and resolved before cutover.

PHI handled by design

Encryption in transit and at rest, least-privilege access, audit logs and a rehearsed rollback plan.

Built for regulated organisations

Healthcare first — HIPAA, HITECH and the 21st Century Cures Act shape how we handle data during a migration, and we sign a BAA whenever PHI is involved. The same discipline carries to fintech back-office systems in PCI DSS scope and to education platforms with FERPA and WCAG obligations. Our development process is certified to ISO/IEC 27001:2022.

How we modernize without downtime

  1. 01

    Assess & inventory

Three days on one application: code, dependencies, data model, integrations, hosting and the sensitive-data flows between them. Output: findings and a ranked roadmap you own.

  2. 02

    Target architecture & plan

The chosen approach, the module order, the test strategy and the cutover plan, agreed with your clinical or operations leads — not just IT — before any code changes.

  3. 03

    Build beside the old system

Strangler-fig delivery: each module is rebuilt or migrated behind the same URLs and interfaces, with characterization tests proving parity, while the legacy system keeps serving users.

  4. 04

    Parallel run & reconciliation

Old and new run together on production data. Reconciliation reports show every difference; nothing moves until the people who use the system sign it off.

  5. 05

    Cutover, rollback plan & hypercare

A rehearsed cutover in an agreed window, a tested rollback that nobody has to improvise, and 30 days of hypercare while the team settles in. Then a handover with documentation and training.

The 3-day legacy assessment.

One application, three business days, a document you own. It is how every modernization engagement with us starts — and it is the quickest way to find out whether you need one at all.

  1. 01

Day 1 — Inventory: codebase, dependencies, database schema, integrations, hosting, backups and the PHI or sensitive-data flows through them.

  2. 02

Day 2 — Findings: security exposure, end-of-life components, test coverage, performance hot spots, and the business rules only the code remembers.

  3. 03

Day 3 — Roadmap: the recommended approach with alternatives, phased plan, effort ranges, risks and what you can do in-house.

Modernization in practice

Acolide: five disconnected systems became one platform

A multi-location aesthetic clinic and salon group ran bookings, point-of-sale, payments, inventory and marketing in separate tools that disagreed about every client. We modernized the operation into a set of independent services behind one GraphQL gateway, so each location sees the same client history, stock levels and loyalty status in real time — and the clinic's data is now in one place that AI charting can be built on.

Before

  • Separate booking app, POS, payment processor and marketing tool
  • Client records duplicated and out of sync across locations
  • No single API — every new feature meant another integration
  • Reporting assembled by hand from exports

After

  • Independent booking, payments, POS/inventory and marketing services behind one GraphQL gateway
  • One client record with encrypted data end-to-end, updated across every location
  • Square and Stripe payments, SMS and email campaigns from the same CRM
  • A data layer ready for AI clinical charting

Stack: Node.js · GraphQL · MongoDB · microservices

Frequently
Asked Questions

Seeking basic information? Our FAQ section is a ready reckoner with precise answers to the most probable queries.

What is legacy software modernization?

Legacy software modernization is the process of updating an older, business-critical application — its code, database, hosting and integrations — so it runs on supported technology, meets today's security and compliance expectations, and can be changed again without a full rewrite. It ranges from wrapping the system in an API or moving it to the cloud, through refactoring and re-architecting, to a complete rebuild with the data migrated.

Modernize, replace with an off-the-shelf product, or rewrite from scratch?

Replace when a commercial product covers at least 80% of what you do and the rest is not what makes you different. Modernize when the business rules in the system are correct and valuable but the technology around them is not. Rewrite only when the framework is unsupported and the code cannot be safely changed — and even then we migrate incrementally rather than in one big-bang release. The 3-day assessment gives you this answer with numbers.

Rehost, replatform or refactor — which should come first?

If the urgent problem is hosting, backups or an unsupported operating system, rehost or replatform first: it is low-risk, takes weeks and clears the audit finding. If the urgent problem is that changes take too long or break things, refactor the modules that change most, keeping the rest. Doing everything at once is how modernization projects go over budget — 71% of them did in Ensono's 2026 survey.

How long does legacy system modernization take?

The assessment takes three business days. Encapsulating a system with an API or rehosting it typically takes two to eight weeks; replatforming one to three months; refactoring or re-architecting a single application three to nine months; a full rebuild with data migration five to twelve months. Multi-application programmes are planned as a sequence of these, each with its own go-live.

What does legacy modernization cost?

The assessment is a fixed, quoted price. Project cost depends on four things: how much undocumented business logic the code holds, the volume and sensitivity of the data to migrate, the number of integrations that have to keep working, and the compliance evidence you need. We quote a scoped price within three business days of the assessment, and the roadmap lets you phase the spend across quarters.

Can you modernize a system with no documentation, or whose developer has left?

Yes — it is the most common situation we see. We recover the business rules from the code, the database and the people who use the system, write characterization tests that capture current behaviour, and document as we go. Nothing is changed until the tests show what 'correct' means today.

How do you avoid downtime and data loss?

New modules go live beside the old system and take over one workflow at a time; the two run in parallel on production data with reconciliation reports until users sign off; cutover happens in an agreed window with a tested rollback. Backups are verified by restoring them, not by trusting the schedule.

Does the system stay HIPAA-compliant during the transition?

Yes. PHI is encrypted in transit and at rest throughout, access is least-privilege and logged, we sign a BAA before touching production data, and the parallel-run environment is held to the same controls as production. Our development process is certified to ISO/IEC 27001:2022, and we can supply the evidence your compliance officer or auditor asks for.

Can we add AI to a legacy system without rewriting it?

Usually, yes. The pattern is to put an API and a clean data layer around the legacy core first, then build retrieval-augmented generation, document understanding or agent workflows on that layer with proper access control. It delivers AI features in months while the deeper modernization proceeds underneath — and it avoids training anything on data you cannot govern.
